The objective was to implement agile and incremental governance inspired by the SAFe (Scaled Agile Framework) framework to improve the prioritization and management of projects related to enterprise architecture. <strong>The project spanned a period of six months.<\/strong><\/p>\n<\/div><div class=\"et_pb_header_button_wrapper\"><\/div><\/div><\/div><\/div><div class=\"et_pb_fullwidth_header_overlay\"><\/div><div class=\"et_pb_fullwidth_header_scroll\"><\/div><\/section><\/div><div class=\"et_pb_section_1 et_pb_section et_section_regular et_block_section\"><div class=\"et_pb_row_0 et_pb_row et_block_row\"><div class=\"et_pb_column_0 et_pb_column et_pb_column_4_4 et-last-child et_block_column et_pb_css_mix_blend_mode_passthrough\"><div class=\"et_pb_divider_0 et_pb_divider et_pb_space et_pb_divider_position_top et_animated et_pb_module\"><div class=\"et_pb_divider_internal\"><\/div><\/div><div class=\"et_pb_text_0 et_pb_text et_pb_bg_layout_light et_animated et_pb_module et_block_module et_pb_text_align_center\"><div class=\"et_pb_text_inner\"><h1>Objectives of the mandate<\/h1>\n<\/div><\/div><div class=\"et_pb_text_1 et_pb_text et_pb_bg_layout_light et_animated et_pb_module et_block_module et_pb_text_align_center\"><div class=\"et_pb_text_inner\"><p data-start=\"71\" data-end=\"408\" class=\"\">Implement agile governance to better prioritize and manage projects in the enterprise architecture portfolio, while optimizing budget management through rigorous monitoring. Initial diagnosis\u00a0<\/h1>\n<p>An inventory was conducted to identify the challenges encountered in current portfolio management. These issues included a lack of visibility across the entire portfolio and project progress, difficulty prioritizing initiatives based on available resources and strategic objectives, and a non-standardized governance process, leading to delays and inefficiencies.<\/p>\n<\/div><\/div><\/div><div class=\"et_pb_column_3 et_pb_column et_pb_column_1_2 et-last-child et_block_column et_pb_css_mix_blend_mode_passthrough\"><div class=\"et_pb_text_4 et_pb_text et_pb_bg_layout_light et_animated et_pb_module et_block_module\"><div class=\"et_pb_text_inner\"><h1>2. Design and implementation of the new governance<\/h1>\n<p>A standardized process was developed to structure the monitoring, steering, and executive committees. A proof of concept was conducted for the use of Kanban in portfolio project monitoring. Participation in a Kaizen workshop helped improve request prioritization. A consolidated monthly reporting system was implemented to ensure better progress monitoring, while more refined capacity management of the sectors involved helped optimize project execution.<\/p>\n<\/div><\/div><\/div><\/div><div class=\"et_pb_row_3 et_pb_row et_block_row\"><div class=\"et_pb_column_4 et_pb_column et_pb_column_1_2 et_block_column et_pb_css_mix_blend_mode_passthrough\"><div class=\"et_pb_text_5 et_pb_text et_pb_bg_layout_light et_animated et_pb_module et_block_module\"><div class=\"et_pb_text_inner\"><h1>3. Coaching and supervision of teams<\/h1>\n<p>Advising managers on the best project execution strategies. Performance monitoring and improvements<\/h1>\n<p>Analyze portfolio performance indicators to recommend areas for improvement. Participate in the creation of an annual roadmap defining the major milestones and priorities of the portfolio.
